Which Parts Actually Fail

Spare part planning goes wrong when a distributor treats every component as equally likely to need replacing. In practice a shower head has a few parts that fail, a few more that get lost or damaged during installation, and a set of media designed from the outset to be used up.

The parts that fail are almost always sealing parts, and they usually fail because of how they were fitted rather than what they are made of. An O-ring pinched during assembly, a washer crushed by an overtightened wrench, a cone nut cross threaded by a customer: none is a manufacturing defect, and all present to the retailer as a leak. The cheapest part in the product is the one worth stocking most deeply.

Media are a different business. A filter cartridge is not a spare part, it is a repeat purchase, and a filter head sold without a refill supply is a one year product. Forecast cartridges as a sales line, and set the replacement interval before the packaging is printed.

The table below is written to be turned into part numbers. Each row is a real line item that can appear on a purchase order, with the information the factory needs in order to ship the right thing, and the failure mode that tells you how deeply to stock it.

Consumables and Service Life

Service life for filter media is driven by throughput rather than by the calendar. A cartridge in a two person household and the same cartridge in a family of five reach the same depletion at very different dates, which is why an interval printed as a number of months is a marketing simplification of a number of litres. State both if you can: the throughput the data supports, and the months that throughput represents for typical use in your market.

The evidence column below is deliberately precise about what was tested. These are component level results on the media, produced under stated laboratory conditions, and not performance guarantees for a finished shower head across a cartridge life. Quoting them any other way turns a defensible fact into an indefensible claim.

How Many Spares per 1,000 Units

The ratios below are a starting point for a conversation, not a factory recommendation. They assume a low single digit warranty rate, a distributor who replaces parts rather than whole units, and a market where an end customer will fit a washer themselves. Adjust every line against your own return data as soon as you have any, because one season of real returns is worth more than any table.

Ask the factory for its own recommended ratios, and separately for the minimum order quantity that applies to spare parts, which is a different question from the product MOQ and is often the constraint that decides the order.

Writing Spares Into the Purchase Order

Spare parts get forgotten because they are cheap, and then they become urgent because they are unavailable. Six lines in the purchase order prevent the whole sequence.

  1. List spare parts as their own SKUs with their own part numbers, rather than as a free allowance buried in the order.
  2. Ask which parts are model specific and which are common across the range, because commonality is what decides how much service stock you actually need.
  3. Specify the packaging for spares: bagged, boxed, or assembled into a service kit with a printed instruction sheet.
  4. Agree the replacement cartridge programme at the same time as the head, since a filter product without a refill supply has a one year life.
  5. Write the service life statement you intend to publish, with its condition attached, and check it against the evidence that actually exists.
  6. Confirm the spare part minimum order quantity and lead time separately, because neither automatically follows the product MOQ.
